01 — The Opportunity in One Page

A proven category. No inventory. A clear, mapped path to profit.

~30 days
From kickoff to a launched store
20,000+
Products available to sell — no inventory
~30–38%
Typical product margin
$500+
Starts marketing at — scales with sales

What you build: a branded online smoke shop on Shopify, stocked with thousands of products from the category's biggest brands — vaporizers, e-rigs, papers, grinders, glass and more — that you never have to buy, store, or ship. SmokeDrop fulfills every order automatically. Trinacle designs the store and runs the marketing that brings in the customers.

Why it works: you skip the two things that kill new shops — inventory cash and fulfillment headaches — and put your money into the store and the marketing instead.

What this plan gives you

A complete, follow-along plan: the exact store-build project plan (Section 09), a transparent month-by-month cost table (Section 10), the ROI math (Section 11), and how to sell internationally (Section 07) — so you know precisely how this gets built, what it costs each month, and when it pays back.

02 — The Opportunity

A big, repeat-purchase market that is moving online

Why this category

  • Smoke, vape & accessories is a multi-billion-dollar U.S. market
  • Customers reorder constantly — papers, wraps, coils, glass, grinders
  • Strong brand loyalty drives search demand on the big names
  • Local shops can't match an online store's selection or convenience

Why dropshipping (vs. stocking it yourself)

  • No upfront inventory — you don't pay for a product until it sells
  • No warehouse, no packing, no shipping — the supplier ships it
  • Test thousands of products with zero risk; keep the winners
  • Your cash goes to store + marketing, which is what actually grows sales

03 — How SmokeDrop Works

Thousands of products in your store, shipped for you

1

Connect & import

Link SmokeDrop to your Shopify (or WooCommerce / BigCommerce) store and import products in a few clicks — images, descriptions and prices included.

2

You sell, set your price

You choose the retail price and the markup. A customer buys on your store and pays you first.

3

SmokeDrop ships it

The order syncs to the supplier automatically. They ship direct to your customer; tracking flows back to your store. You keep the margin.

04 — Products & Margins

What you sell, and what you make on it

You set the retail price; SmokeDrop charges you the wholesale cost only after a sale. The gap is your profit. Below are representative examples — actual wholesale costs are shown live inside SmokeDrop, and we confirm your real margins once your catalog is imported. Plan on a typical blended margin of 30–38% across the catalog: high-ticket electronics carry a lower percentage but a bigger dollar profit, while smaller accessories and consumables drive the repeat orders that make the store profitable over time.

Product (example)WholesaleYour retailProfit / unitMargin
Electronics & Devices (high dollar)
Smart e-rig / electronic dab rig$255$399.99$14536%
Dry-herb vaporizer$160$249.99$9036%
Electric dabber / vaporizer$255$399.99$14536%
Glass & Gear (mid ticket)
Glass water pipe / bong$41$59.99$1931%
Dab rig$56$79.99$2430%
4-piece metal grinder$17$24.99$832%
Accessories & Consumables (repeat buys)
Rolling papers (pack)$1.85$2.99$1.1438%
Rolling tray$11$16.99$635%
Storage jar / stash container$9.50$14.99$5.4937%
Replacement coils (5-pack)$13.50$19.99$6.4932%
Blended store average~$60 AOV~$20~33%

The strategy: devices win the click, accessories win the lifetime

Promote the brand-name devices to pull people in (they search for them), then earn recurring margin on the papers, coils, grinders and glass they reorder every few weeks. That repeat behavior is what turns a one-time buyer into months of profit at no extra ad cost.

Real margins, confirmed at import

Margins run ~30–38% across most of the catalog — tighter on big-brand electronics where the brands control pricing, healthier on accessories and glass. We show you the exact cost on every product as we import your catalog, and tune your markups so your advertised prices stay competitive while your blended margin stays healthy.

05 — Design & Your Store

A store built to sell — and built to rank

Your storefront is your business. For a smoke shop it does double duty: it has to convert shoppers and — because paid ads are restricted in this niche — it has to rank in Google. That means real product pages, organized collections, and SEO blog content from day one. Trinacle builds the whole thing.

Simple Store Design
$1,320 one-time
  • 50 products created
  • 25 collections created
  • Custom Shopify theme
  • Store configured + apps set up
  • Website design & layout

Good for testing the waters with a focused product set.

Recommended
Advanced Store Design
$2,860 one-time
  • 500 products created
  • 50 collections created
  • 10 SEO blogs with featured images
  • Advanced custom theme & layout
  • Logo design & branding kit (logo, color palette, store identity)
  • AI-generated product photography for every product
  • SEO product & collection copywriting, FAQs, internal links

Built for SEO — the channel that carries a smoke shop. Branding & photography included. This is the one we recommend.

What's included in the build

Website Design

Header & footer, homepage, product & collection pages, info & contact pages, blog design.

Development

Custom-coded Shopify theme, apps configured, contact & newsletter forms, full QA testing.

Mobile Optimization

Tested on Apple & Android, browser/OS combinations, device-specific layout — most smoke-shop traffic is mobile.

SEO Content

Optimized AI copywriting on products, collections & blogs, with FAQs and inbound links between brands and products.

AI-generated product photography — included

Every product gets clean, on-brand imagery generated with AI — no studio, no photoshoot, no waiting. That means a polished, consistent catalog across thousands of SKUs, and a steady stream of fresh creative for ads and social. It's one of the reasons a SmokeDrop store can launch looking like an established brand on day one.

Already have a logo? Or on the Simple build?

Branding & logo design is included with the Advanced build above. If you already have a logo and brand kit, great — we'll build to it. On the Simple build, or if you want a standalone brand refresh later, branding is available separately — budget a ~$300–$600 placeholder.

06 — Getting Paid: Your Merchant Account

How you actually collect money — with Paynet

You cannot run a smoke, vape, CBD or THCA store on Shopify Payments, Stripe, or PayPal. They prohibit these categories and will freeze your funds and shut you down — often after you've already made sales. You need a merchant account that approves this industry. SmokeDrop's recommended partner for that is Paynet — built specifically for smoke, vape and CBD merchants, with 100% domestic processing.

Accept every major card

Visa, Mastercard, Discover and AMEX — credit, debit and prepaid. 100% domestic processing.

Fast approval

Minimal paperwork. Approval in 1–2 business days. Start-ups selling SmokeDrop products are welcome — no minimum sales volume.

Daily payouts

Settlements hit your bank by direct deposit / ACH every business day, so cash flow keeps moving.

Works with your store

Integrates with Shopify, WooCommerce and BigCommerce, plus built-in fraud-reduction tools and 24/7 support.

Apply once you're set up — it takes minutes

Online application: paynetsystemsllc.com/apply
You'll need valid business documentation. Once you've submitted the application, let SmokeDrop and Trinacle know — we'll help expedite the process so you're approved and ready to take payments right at launch.

Expect a rolling reserve

A high-risk processor may hold 5–10% of your sales for ~6 months as security, then release it on a rolling basis. It's your money — you get it back — but plan your cash flow knowing the first few months pay it forward. After the reserve period it returns to you every month.

07 — Selling Internationally

Your biggest unlocked growth lever

Domestic smoke-shop competition is loud. Global demand for smoke, vape and hemp products is strong and far less crowded — and because SmokeDrop handles international fulfillment, customs paperwork and carrier rates for you, the hard part is already solved. You can sell worldwide from the same store.

How it works

  • Use SmokeDrop's "Available internationally" filter to pick globally-shippable products
  • Create an International market in Shopify (up to 50 countries) or shipping zones in WooCommerce
  • Per-country shipping rates sync automatically from SmokeDrop
  • Tracked delivery in 7–14 business days

The payment reality (and the fix)

  • Your high-risk processor settles in USD only — checkout is in dollars
  • Install a display-currency app so visitors see prices in €, AU$, £, etc.
  • Add a clear note on the cart page: "checkout in USD" to prevent abandonment
  • Currency apps run about $10/month

Duties, shipping & returns — set expectations

Shipping: use "passthrough" pricing (charge the exact rate SmokeDrop quotes) rather than marking it up — inflated international shipping kills carts. Duties: orders ship Delivered Duty Unpaid (DDU), so the customer pays any local import duty/VAT on arrival — state this clearly in your international FAQ. Returns: cross-border returns are costly; most international shops offer store credit or send a replacement instead. Heavy items: international freight on heavy glass can be very expensive (a 25 lb package to Australia can exceed $450) — lead with accessories and smaller items abroad.

One global storefront to start — don't over-engineer it

Resist country-specific subfolders or separate domains on day one. Without deeply localized content they split your SEO equity across duplicate pages and hurt more than they help. Start with a single strong store, a currency switcher, and a clear international FAQ — then localize per country only once a market is proven.

Full step-by-step (apps, settings, market setup): see SmokeDrop's guide — How to Sell Internationally: A Complete Guide for Shopify & WooCommerce Stores. Trinacle wires up the international market, currency app and FAQ as part of the build.

08 — The Marketing Engine

How Trinacle brings in the customers

Because Meta and Google restrict paid ads for this category, a smoke shop wins on the channels you own and earn — search rankings, email, influencers and affiliates — with compliant paid traffic layered on where it's allowed. Trinacle runs all of it for you.

ChannelWhat it doesWhat we run for you
SEO & Content lead engineRanks your products & blogs in Google — free, compounding traffic that doesn't depend on ad approvalKeyword-targeted product/collection copy, blog articles, technical SEO, link building
EmailTurns one-time buyers into repeat customers; recovers abandoned cartsWelcome, cart-recovery & win-back flows, weekly campaigns, list-growth pop-ups
InfluencerAuthentic reach where paid ads can't go; product seeding to creatorsCreator outreach, gifting, promo codes, content rights for your store

Organic & Compliant SocialBuilds the brand and audience on the platforms that allow the categoryContent calendar, posting, community management
Compliant PaidNative, programmatic & in-category ad networks that accept smoke/vapeCampaign setup, creative, budget management on approved networks

Marketing services are delivered through the Trinacle app on a token-based plan — you control the dial and scale up only as results come in. Working ad/media spend (Section 10) is separate and goes to the platforms, not to Trinacle.

09 — Your Expert Trinacle Team

You're not doing this alone — you get a whole department

Most new retailers buy a store and then figure out marketing on their own. You don't. With Trinacle you get a full team of specialists behind your shop — the same caliber of marketing department that big brands pay six figures to assemble, scaled to fit your plan. We've been helping companies grow online since 1999, and that institutional know-how is baked into everything we run for you.

Monthly marketing reports

Plain-English performance reports every month — traffic, rankings, ad spend, sales, what worked, what we're changing. No jargon, no black box.

Competitive analysis

We watch the other smoke shops so you don't have to — who's ranking, who's advertising, what's selling — and adjust your strategy to stay ahead.

Industry insights & trends

We track the category full-time, so you hear about new products, shifting demand and platform changes before they hit your bottom line.

What that actually means for your shop

This is the difference between "having a website" and "running a business that grows." An expert team means more effective, better-converting marketing — ads tuned by people who've run thousands of them, copy that ranks, emails that actually get opened. It means not missing sales because someone is watching your store, your funnel and your competitors every week. It means being on top of the latest products and trends, so your catalog stays fresh and your timing stays sharp. And it means a partner whose incentives are aligned with yours: we win when you grow.

10 — The Project Plan

Exactly how your store gets built

This is the same build checklist Trinacle runs for every SmokeDrop retailer. It moves through five phases — from kickoff to a live, marketing-ready store in about 30 days, then into the ongoing growth engine. Every task below is owned and delivered by Trinacle unless it says "you" (your merchant application and your domain). Nothing is left to chance.

What we need from you (the rest is on us)

Your brand assets (logo — or use our branding add-on), your domain name, and your Paynet merchant application started in week one. Everything else — design, development, content, SEO, apps, international setup, and the full marketing engine — is delivered by Trinacle. We kick off with a call, set up a WhatsApp/project group, and you watch the plan above move from red to green.

11 — Your Monthly Costs

Exactly what you pay, and when

No surprises. There are three buckets: a one-time launch fee to build the store, a small fixed monthly cost to keep it running, and your monthly marketing (a Trinacle plan + recommended ad spend). We start lean and the marketing scales only as sales come in — never ahead of results.

A. One-time launch (paid once, up front)

Typical launch outlay~$2,875–$3,075

Branding & logo design and AI product photography are included with the Advanced build — no separate line item. On the Simple build ($1,320) instead of Advanced, launch outlay drops to roughly $1,335–$1,535, but you give up the 500 products, 50 collections, 10 SEO blogs, branding and photography that drive organic traffic and conversions.

B. Fixed monthly costs (the same every month)

Fixed monthly total~$254

Email is included with your Trinacle plan, so there's no separate email platform fee here. Add payment processing of roughly ~4% of sales (variable — see Section 06).

C. Marketing — month by month

This is your Trinacle plan (the marketing work — SEO, email, social, ads management, influencers, affiliates) plus a recommended ad spend (money that goes to Google/Meta-native networks/programmatic to place the ads). The plan upgrades and ad spend steps up only as revenue justifies it.

Month 12 — ScaleEnterprise Plan$2,625$3,000$5,625
Year-1 marketing investment (Trinacle plans + ad spend)~$50,375

Months 1–2 are deliberately light on ad spend — the priority is laying the SEO foundation, email flows and content that keep paying off for free. Ad spend steps to $2,000/mo in Growth and $3,000+/mo in Scale, but only while the return holds. Plan upgrades happen when your token usage outgrows a tier. You can hold any tier longer — nothing forces an upgrade.

The Trinacle plans, at a glance

Starter — $735/mo

500 tokens/mo. Consistent monthly marketing across your chosen channels. Right for launch.

Pro — $1,575/mo

1,150 tokens/mo. High-volume allocation for brands actively growing across multiple channels.

Enterprise — $2,625/mo

2,000 tokens/mo. Maximum allocation, priority delivery, for brands scaling hard.

Lite — $315/mo

200 tokens/mo. A baseline option for maintenance once you're established.

Where the marketing budget goes
Weighted toward owned & earned channels, because paid ads are restricted for this category

First-year total — everything in

~$3,000 to open the doors (one-time) · ~$3,050 fixed monthly over 12 months · ~$50,375 marketing across the year — a total first-year investment of roughly $56,400 against a base-case $240K+ in Year-1 revenue at ~33% product margin. You can start smaller (Simple build, hold Starter longer, lighter ad spend) and reinvest profits as you go.

12 — ROI & Revenue Forecast

A realistic look at the numbers

This is a planning view, not a promise. Smoke-shop e-commerce is real and profitable, but it is not get-rich-quick: SEO compounds slowly, paid ads are restricted, and the first few months are about building the engine, not harvesting it. The numbers below are deliberately conservative base-case assumptions so you can plan around them — ~$60 average order, ~33% blended product margin, ~4% processing — and your actual results will depend on your niche, your execution, and how consistently you fund the marketing.

The honest ROI

First orders roughly break even after product cost, processing and acquisition — that's normal and expected. Profit comes from reorders at ~$0 ad cost. If a customer reorders 3–4 times a year on accessories (typical for this category), a one-time ~$14 acquisition returns ~$50–68 of gross profit per customer over the year. That's the whole game: build a list of repeat buyers, then keep serving them.

Profit per order: first vs. reorder
$ per order — the reorder is where the money is
Year 1 — monthly revenue (base case)
Slow start while SEO and the email list build, then compounding. Monthly revenue, $ thousands.

The 3-year picture

Year 1 profit is thin by design — you're buying the store, the rankings and the customer list. As the SEO base and email list mature, traffic and repeat orders arrive at almost no added cost, so margin climbs in Years 2–3.

Revenue vs. owner profit, by year

Marketing (plans + ad spend)$50K$90K$150K
Platform & tools$3K$3K$4K
Owner profit~$16K ~7%~$67K ~12%~$151K ~14%

Marketing falls as a share of sales as SEO and your email list do more of the work for free — that shift is what lifts owner profit margin from ~7% toward ~14%.

Order economics — first order vs. reorder

Payment processing (~4%)−$2.60−$2.60
Marketing / acquisition−$14.00$0.00

The first order roughly pays for itself; every reorder is where the profit lives — which is why email and accessories matter so much.

13 — The Plan

First 30 days — from kickoff to launch

14 — Frequently Asked Questions

The questions every new retailer asks

Do I really not need to buy any inventory?

Correct. That's the point of SmokeDrop. You list products, the customer pays you, and the supplier ships direct — you never buy, store, or pack stock. Your cash goes into the store and marketing instead.

Why can't I just use Shopify Payments or Stripe?

Smoke, vape, CBD and THCA are prohibited categories for them. If you use them, they'll eventually freeze your funds and close the account — often after you've made sales. That's why this plan uses Paynet, a processor built for and approving of this industry (Section 06).

How long until I'm making money?

The store launches in about 30 days. First orders typically come within the launch month, but this is a compounding business, not a switch: SEO and your email list take a few months to build, and the first months run roughly at break-even. Real profit ramps from months 4–6 onward as repeat orders stack up. See the ROI section for the realistic curve.

What if I can't afford the recommended ad spend?

Start smaller. The $500/mo launch ad spend is the floor, but you can hold the Starter plan and lighter spend longer and reinvest profits as they come. The plan is built to scale with your results — nothing forces an upgrade.

Can I sell outside the U.S.?

Yes — and you should. SmokeDrop handles international fulfillment, customs paperwork and carrier rates, so you can sell globally from the same store. Checkout stays in USD (high-risk processors settle in dollars); we add a currency display app and a clear international FAQ so customers aren't surprised. See Section 07.

What exactly do I have to do myself?

Three things, all in week one: provide your brand assets (logo — or use our branding add-on), secure your domain name, and submit the Paynet application. Everything else — design, development, content, SEO, apps, international setup, and the full marketing engine — is delivered by Trinacle.

Who actually owns the store and the customer list?

You do. The Shopify store, the domain, the Paynet account, the customer data — all in your name and yours to keep. Trinacle builds and runs it for you; we don't hold your business hostage.

What happens after the first year?

You move into steady-state: the SEO base and email list are now producing free traffic and repeat orders, so marketing shrinks as a share of sales and profit margin climbs (toward ~14% in Year 3 in the base case). You can stay on Pro/Enterprise, drop to Lite for maintenance, or push into new channels and international markets.
